How we work
AI can accelerate development science, but in a regulated environment the bar is higher than a useful answer. Every output has to be defensible: traceable to its source, reviewed by a named human, and graded by the strength of evidence behind it.
A confident answer is not the same as a defensible one
The common failure mode in AI consulting is dressing up a low-evidence inference as a high-confidence conclusion, with no record of what data went in, which model produced it, or who approved it. In a regulated setting that gap surfaces at the worst possible moment: during an audit, a review, or a regulatory query. We close it by making governance a built-in property of the work rather than a document written afterward.
The data foundation is the product. The AI layer is the reward for getting the foundation right.
We stand up a validated foundation, meaning clean lineage, provenance, and access governance, before any AI touches your data. Stronger foundations are what make the AI layer trustworthy enough to rely on.
Governance as a property of the work
Tiered Governance
Assurance rigor is tiered to match the stakes of the use case, from early exploratory work through to regulated, high-liability use. Every engagement is scoped to a clear tier before work begins.
Regulatory Alignment
Each engagement is mapped to the specific standards relevant to your use case, and the mapping is documented. We align to a defined subset rather than claiming blanket compliance. We state what we align to and we state what we do not.
Abstraction by Design
Client data is classified and transformed before any external AI can see it. Schema abstraction, tokenization, generalization, and synthetic substitution are applied according to the sensitivity of the data, with a review gate before anything leaves your environment. Restricted data never leaves at all.
Controlled Traceability
Every AI-assisted output referenced in a deliverable carries a provenance package: prompt version, input lineage, model version, the human reviewer, and the disposition. This is what makes the work defensible under audit.
Evidence-Graded Outputs
Every inference is tagged by the strength of evidence behind it, from a hard specification down to an open hypothesis, so a tentative idea is never mistaken for a proven conclusion.
Not every AI use case needs the same level of governance
| Tier | Posture | Typical use |
|---|---|---|
| G1 | Foundational decision hygiene | Early scoping, exploratory work, internal notes. No controlled-document referencing. |
| G2 | Controlled-document traceability | Development-stage work cited in controlled reports or QbD outlines. Our default tier. |
| G3 | GxP-ready assurance | Outputs reused in regulatory-facing narratives, or where QA requires stronger assurance evidence. |
| G4 | GMP operational use | AI outputs influence GMP outcomes such as batch disposition, real-time control, or release support. |
Three stages, each with a written output
Scope
We agree the intended use, classify your data, and set the governance tier. The result is a shared, written definition of what is in scope and what is not.
Build
We stand up the validated foundation, apply abstraction controls before any external AI is used, and run human review on every output bound for a controlled document.
Handover
You receive a complete evidence binder and a readiness walk-through with your QA function, plus a clear protocol for ongoing monitoring.
AI is an accelerator inside a process, not the process itself.
Tool selection comes after the problem is defined and the data boundary is clear.
IP protection is structural, not policy.
The abstraction layer means sensitive process knowledge never reaches external systems by design.
The validation standard exists before anything is built.
Every deliverable has a test. If it does not pass that test, it does not ship.
Scientists make the scientific calls.
Our workflows are built around this principle.
